Usage Tracking & Analytics
• PostHog: The most generous free tier available- 1 million events a month, 5,000 session recordings, and feature flags, all in one dashboard.
• Mixpanel: Free tier also covers 1 million events a month, with cleaner funnel and retention-cohort views if that’s the primary use case.
• Amplitude: Free Starter plan covers 10,000 monthly tracked users and 2 million events, with session replay included- enough to watch where a real user actually gets stuck, not just where you assumed they would.
Drop-off Feedback & Retention Signals
• Tally: Completely free, unlimited forms and submissions- use its exit-survey template the moment someone cancels or goes quiet, before you lose the chance to ask why.
• The same analytics tool from above: Most of these double as retention-cohort dashboards- no need for a fifth tool just to see week-over-week drop-off.
A useful principle: the best onboarding tool in this stack is the three-minute call with a churned user, not the dashboard. The dashboard tells you where they left. The call tells you why.
A sensible starting default: Supademo for the first-session tour + PostHog for usage tracking and session replay + Tally for exit surveys the moment someone cancels.
The Build Checklist
☐ Define the one action that predicts a user sticks around, before building a tour around it.
☐ Point the first tour at that one action, not a feature list.
☐ Trigger in-app messages by behaviour, not by days since signup.
☐ Install session replay before you guess why users are stuck.
☐ Send the exit survey the moment someone cancels.
☐ Review the drop-off funnel weekly for the first two months.
Measuring Whether It’s Working
Track four numbers- together they tell you whether onboarding is actually working, or just looks busy:
• Activation rate: Percentage of new signups who complete the one action that predicts retention, within their first session or first week. This is the number the whole stack above should be built to move.
• Time to first value: How long it takes a new user to reach that action. A number climbing over time, even if activation rate holds, usually means the tour or messaging has quietly stopped working.
• Day-7 / Day-30 retention: Percentage of activated users still active a week and a month later. Activation without retention just means people find the button, not that they stay for what’s behind it.
• Exit survey response rate and top reason cited: A low response rate is itself a signal- churned users who won’t even fill out a form have usually already mentally moved on before they clicked cancel.
